Business Challenge
A global financial organization was sunsetting legacy systems and needed to design a new system and approach to develop, implement, sell and administer all products / businesses. The client was experiencing challenges with the timely production of comprehensive data requirements documentation (i.e., business, functional and technical) that were robust enough to meet their needs, an inability to understand, track and monitor production pipeline and throughput, metrics to perform resource analysis and performance reporting.
Solution
Established a senior program risk control advisory team to evaluate the transformation program. Leveraging our Program Risk Control (PRC) framework and asking critical questions of key stakeholders, we determined the root cause for challenges. Designed a new process, created a model to estimate resource needs, established related KPIs and management reporting to allow for progress updates, bridged the relationship gap with the technology group to ensure documentation produced was fit for purpose, and created an integrated plan that identified cross dependencies and critical path items.

Resulted in a framework for a more effective process, allowed for critical performance management, status reporting and resource assignment across multiple simultaneous efforts. Provided management with the ability to make critical decisions in a timely manner, clearly identify and act on production impediments. Reduced labor costs by accurately measuring production needs.
